Secure a critical program
CONTEXT
- The OL3 project is the first EPR project in the world, launched in 2003 by the Areva – Siemens consortium, for a planned start in 2009. The project encountered many technical, cost and delay difficulties.
- In 2018-2019, Setec IPMC intervened in the following context :
- Nomination of a new project manager willing to strengthen team motivation
- Major milestone date for Fuel Loading endangered by a disproportionate number of technical issues
- Client in loss of confidence
- with the aim of bringing the project team back online towards the “Fuel Loading” milestone
APPROACH AND RESULTS
Execution of a project assessment on the 9 performance axes of complex projects: interviews of managers, support functions, sponsors, and field contributors, documentation analysis and participation in key rituals.
Analysis report and co-construction of the performance improvement plan, including in particular the implementation of product-oriented management. Seminar to share conclusions, take ownership and launch the action plan.
Support the implementation of the new management structure: identification of candidates, coaching for taking up a position, implementation of management practices.
OBEYA to manage by project and team rituals.
Support for change by promoting the acceptance of this new way of management by the disciplines.
Development of methods and indicators for monitoring technical issues, and associated animation:
Result of IPMC mission : acceleration of the issue resolution speed by 3 times
Animation of a closing seminar to share the progress made collectively.
