CONTEXT
- A Telecom operator wants to improve the performance of its platform change program, through a pragmatic and engaging approach. There are many challenges :
- Understanding current project difficulties and strengths based on facts
- Clarify and structure the program scope, underlining the scope of each project
- Support the project management of both projects : structuring projects (WBS, OBS, schedule, Risk management)
- Support the Project Manager in decision making : prepare Review Supports, propose decisions, and manage the project schedule
- Define necessary processes of elements for the project, and implement the processes with the team
- Process of Customer Need collection
- Project progress indicators
APPROACH AND RESULTS
Adaptation of Setec IPMC’s “Project Assurance” approach adapted to the specific client context : This approach, carried out in 2 weeks allowing :
- A neutral assessment of projects
- A clear view on Strong points and improvement points of the project
- A list of recommendations to secure the project progress and reaching milestones
Design and facilitation of project structuring workshops
- Design a workshop of 3 days with 27 project actors
- Define the objectives, deliverables, success criteria , and means for the workshop
- Facilitate the workshop to reach objectives and advice on project management best practices on WBS, Master Schedule, Project Organization, and project governance
Anchoring practices :
- Implementation of defined project routines
- Definition necessary processes like Customer Needs collection and supports the team to run workshops to apply the defined process
- Strengthening freshly assigned PM to adopt her position and gain confidence of stakeholders
